A human-systems diagnostic framework

CAPACITY hUman

Find the problem before you try to fix the person.

When something goes wrong, the fastest available explanation is usually whoever was standing closest to it. CAPACITY hUman is an ordered way to check the other explanations first — conditions, capacity, allocation, agency, sequence — without loosening accountability by a single degree.

I built CAPACITY hUman because I kept seeing us explain the person before we fully examined the situation.

What this is

A diagnostic order for situations, applied before a conclusion is drawn about a person.

CAPACITY hUman is a human-systems diagnostic framework. It helps a person slow down and see what is happening within them and around them before deciding how they want to operate within a situation. It does not prescribe the right decision and does not promise a particular outcome.

More awareness may create more understanding. More understanding may make additional options easier to see.

What this is not

This is not an excuse engine. Context is explanation, not absolution: noticing what came before a behavior does not erase its impact, and it does not decide who was right. It adds information that was there and often goes unrecorded. It is not therapy, diagnosis, or treatment.

How a moment moves

One loop, at whichever depth is useful to you.

Start with the simple version. The deeper one describes the same loop closer to the machinery — it is available if you want it, and not required to use any of this.

The human-facing version. Six stages, in order, describing how one moment becomes the starting point for the next.

  1. 01

    Positivity First

    Openness before conclusion.

The starting condition that keeps additional information available long enough to be noticed. It is not optimism, not manifestation, not forced positivity, and it does not require setting aside difficult emotion.

  2. 02

    Notice

    What is actually here.

What is happening inside and around the moment, before it is interpreted or explained.

  3. 03

    Capacity

    What is reachable right now.

The degree to which a person can access and use relevant abilities and internal resources under current conditions.

  4. 04

    Choice

What is chosen from what is visible.

A decision still belongs to the person making it, whether it is deliberate or fast.

  5. 05

    Action / Experience

What happens, and what it is like.

The visible part and the lived part of the same moment.

  6. 06

    Updated Internal State

    The starting point moves.

What the moment leaves behind becomes part of the conditions the next moment begins from.

Then it repeats — the updated internal state becomes the conditions the next moment begins from.

Positivity First, stated precisely

Positivity First comes before Notice because a conclusion reached early closes the door on information that was still arriving. It is the openness that keeps that door open a moment longer.

What it is

  • Openness before conclusion.
  • A starting condition that keeps additional information available long enough to notice it.
  • A willingness to hold a situation open for a moment longer than usual.

What it is not

  • Forced optimism.
  • Toxic positivity.
  • A rejection or suppression of negative emotion.
  • A promise or guarantee of a positive outcome.
  • Manifestation.

Before the framework

Before it was a framework, it was a question.

I kept noticing the same thing in very different parts of life: something would happen, a person’s behavior would become visible, and almost immediately we would begin deciding what that behavior said about the person.

I kept wondering what we were leaving out. What happened before that moment? What conditions were already present? What was the person carrying, responding to, choosing between, or unable to see? And would knowing any of that change what we understood about the problem?

CAPACITY hUman grew from repeatedly asking those questions, writing down what I noticed, and eventually organizing those observations into a more deliberate way of looking at human situations.

The path

Eleven stages, examined in order.

Behavior sits at stage seven. Most conversations begin there and stop there — which is why the same problems keep returning.
  1. Event
  2. Appraisal
  3. Accessible capacity
  4. Allocation
  5. Agency
  6. Decision
  7. Behavior
  8. Outcome
  9. Recovery
  10. Learning
  11. New conditions

Core distinctions

Most misreads are one of these pairs collapsing into the other.

  • Capacity vs Ability

Ability is what a person can do in general. Capacity is what they can reach and use right now. Ability rarely changes hour to hour; capacity does.

  • Capacity vs Willingness

A person can be entirely willing and still have little available. Reading low capacity as low willingness is one of the most common misreads there is.

  • Capacity vs Character

Character explanations are cheap to make and expensive to correct. A moment of low capacity is not evidence about who someone is.

  • Agency vs Capacity

Agency is whether an alternative was permitted. Capacity is whether it was reachable. A person can have one without the other.

  • Explanation vs Absolution

Understanding what influenced a behavior does not remove responsibility for its impact. Context is added alongside accountability, not instead of it.

  • Diagnosis of a situation vs Diagnosis of a person

This framework is pointed at situations, sequences, and systems. It is not a clinical instrument and it does not identify conditions in people.

Where it applies

The same question travels across very different rooms.

Workplaces, classrooms, relationships, families, and the quiet conversation you have with yourself.

Business & Workplace

Visible: A capable person becomes short, withdrawn, or resistant in meetings that used to be fine.

Deeper question: What may have changed in their week before the tone changed in the room?

Schools & Education

Visible: A student refuses a task, disrupts, or shuts down entirely.

Deeper question: What may have happened between waking up and walking in?

Relationships

Visible: A small comment produces a response that appears out of proportion.

Deeper question: What may have already been in the room before either person spoke?

Parenting & Family

Visible: A child melts down over something that was fine yesterday.

Deeper question: What may the day have cost them before this moment?

Self-awareness & Personal Reflection

Visible: You react in a way that surprises you and then explain it afterward.

Deeper question: What time did that reaction actually begin?

Parenting disagreement

The argument that was not only about the dishwasher

A disagreement about how the dishwasher had been loaded escalated within about ninety seconds into a larger conversation about who does more. Both of us used a tone we would not use with anyone else.

Was that argument about the topic, the timing, or some of both?

Tense conversation

The conversation I had partly started before I got there

A ten-minute check-in with someone I had been avoiding. I stayed polite, kept my answers short, and left as soon as it was acceptable. They asked if everything was okay. I said it was fine.

How much of that conversation had already happened before it started?

Capacity U — prototype

A place to log more than what happened.

This website introduces CAPACITY hUman. Capacity U is the separate interactive application currently in development for guided self-observation and pattern tracking.

It is not publicly available, not accepting participants, and not validated. Nothing on this website is part of it.

Entry preview

Before

Two hard calls back to back. Skipped lunch. Phone at 6%.

Moment

Snapped at a question that wasn't unreasonable.

Body

Jaw tight since mid-afternoon.

Noticed

Something may have started around 2:15, not 4:40.

The campaign

Did you notice it?

Four words, placed in public, designed to move attention for a few seconds. Sometimes that is enough to start something.

Writing & ideas

Observations, questions, hypotheses.

Observation

Conflict often seems to cluster late in the day

Not because evenings are inherently harder, but because evenings may be where the accumulated cost of a day finally shows up in someone's voice.

Question

What time did the reaction actually begin?

We date reactions from the moment they became audible. That timestamp is often wrong, and the error may not be small.

Hypothesis

We may routinely mistake low capacity for stable character

A hypothesis worth testing in your own life: some of what we call someone's personality may be a description of them at their most depleted.

Ecosystem

What exists, what is being built, and what is still only a concept.

Framework, application, product, campaign, publication, research and business layers — each labelled by stage, so nothing here reads as further along than it is.

Behavior is visible. Capacity often isn’t.
